AI agents need clear authority, dependable integrations and recovery paths. Here is how to move from a convincing pilot to a controlled business workflow.
Start with the action boundary
A pilot can look impressive while leaving the hardest question unanswered: what is the agent allowed to change? Reading a policy is different from editing a customer record or approving a refund. Separate information retrieval, recommendations and irreversible actions. Give each action an owner and a clear approval rule.
For example, a support agent could draft a response without permission to close a disputed case. This is a proposed design pattern, not evidence that every task should be automated. Keep deterministic business rules outside the model wherever possible.
Treat tools as product interfaces
Document the inputs, authorization requirements and failure responses of each tool. Avoid handing the model a broad administrator credential just because it makes a demonstration easier. Use scoped operations and return structured errors that the workflow can handle.
OWASP’s 2026 agentic-security guidance is a useful reference for reviewing autonomous systems. In practice, combine that review with ordinary API security, auditability and operational ownership.
Design recovery before expansion
An agent can encounter missing data, inconsistent records or a timeout after an operation has already succeeded. Plan how to reconcile the state before retrying. Make it possible to stop the workflow and route a case to a human with the context intact. Measure completed, acceptable tasks rather than the number of generated messages.
A practical next step
- Choose one bounded workflow and identify its owner.
- List read-only actions separately from state-changing tools.
- Test timeouts, unauthorized requests and human handoffs.
- Expand permissions only after reviewing real failure cases.
